Design Metrics Beyond the Dashboard

When a meeting invite with the words “design KPIs” lands in your calendar, expectations are fairly predictable. Conversion rates, A/B test results, bounce rates, funnel drops — the usual suspects from analytics platforms. Those data points represent real experiences aggregated into averages, and while trends are valuable, the “average user” is a fiction. Trends show what happens, but rarely why, and they miss the human costs hidden beneath the surface.

That gap matters because modern design has become very good at driving business metrics. In fact, we can make almost anything work — even at the expense of the user. Consider a mock-up where “Add to basket” is highlighted in green to draw the eye, with insurance quietly pre-selected in the background. That is a dark pattern, plain and simple. It will likely boost spend per customer, but it also guarantees a wrong purchase: one that generates complaints, support tickets, and costly returns. Those are consequences that a single conversion metric won't reveal.

Many organizations fixate on a handful of top-level business metrics — usually leads and conversions — without a full view of the costs they incur elsewhere. Short-term wins often carry expensive long-term implications. A healthier business metrics mix should account for lifetime value, time to first purchase, cost of support, customer acquisition spend, and the ratio of negative reviews. This is precisely where design KPIs come in.

Defining a Set of Design KPIs

Design feels subjective, but it ultimately solves problems — and problem-solving can be measured. Just as we track performance or business KPIs, we can establish design KPIs: key attributes that capture the customer experience for the top tasks users perform most frequently in a product.

Setting up dashboards of design KPIs in organizations reveals one thing quickly: these metrics cannot live in isolation. They must connect to business goals, whether that's the accuracy of submitted data, the quality of leads generated, or the rate of error recovery. While most teams focus on end goals alone, the real work is identifying all the contributing attributes that lead to those ends.

Some design KPIs deserve more attention than others. A working list often includes:

  • Top task completion rates
  • Top task completion times
  • Accuracy of data submitted by users
  • Ratio of content to navigation on mobile and desktop
  • Error frequency
  • Error recovery rate (a proxy for error message quality)
  • Quality of leads
  • Time to publish and time to release
  • Time to first purchase and time to upgrade

  • Carbon footprint impact
  • System Usability Scale (SUS) score, ideally above 75

Every organization will have its own set. The process starts by understanding which attributes impact business goals. A practical strategy is to investigate known pain points and slowdowns through interviews, beginning with customer support and service desk teams, then moving through design and engineering.

The Measurement Rhythm

Once KPIs are defined, the question becomes how to measure them consistently. The Top Tasks approach helps identify the most frequent user tasks. The discovery process uses search queries, server logs, interviews, and stakeholder workshops. After identifying candidate tasks, users vote on which ones matter most to them. From that list, you write clear task instructions — the same instructions you'll later use in usability tests to verify users can complete those tasks successfully.

Testing doesn't require massive samples; 20–30 participants per session typically suffices. The key is consistency: run the same task instructions with the same user segments on a regular cadence, ideally every 8–12 weeks. Over time, plotting success rates and completion times reveals whether changes are genuinely improving the experience. Steady improvement in design KPIs is strong evidence that design decisions are working — and you'll have the data to prove it.

Rethinking Quality of Work

This approach also reframes how quality is judged internally. Instead of counting pages produced, bounce rates, or click-throughs alone, teams should align around content and interfaces that are genuinely useful to the people using them.

When a project starts, establishing design KPIs alongside business KPIs creates a more complete, healthier metric set — one that captures user experience and business reality in the same frame. Both users and stakeholders benefit from that sustainable strategy over time.
