When Fewer Ideas Beat a Brainstorm
The classic brainstorm — a whiteboard full of sticky notes, the rule that “there are no bad ideas,” the pressure to generate as many concepts as possible — is a familiar ritual in design teams. But psychologist Sheena Iyengar, speaking on the Hidden Brain podcast, argues this approach is fundamentally flawed. The human brain can only hold and manipulate a few concepts at once. Flooding it with dozens of half-formed ideas actually inhibits the kind of deep, combinatorial thinking that real creativity requires.
Research supports this. A study by Anne-Laure Sellier of HEC Paris and Darren W. Dahl of the University of British Columbia found that restricting the number of materials and creative inputs enhanced participants’ creativity, largely because they enjoyed the process more. The lesson: constraints, not unlimited freedom, are what spark originality.
Consider the Statue of Liberty. Frédéric Bartholdi didn’t dream up his design in a vacuum. He drew on Egyptian sculpture, studied the Roman Goddess Libertas, modeled the figure on Isabelle Boyer, and incorporated his mother’s face. He worked methodically, borrowing from disparate sources and refining his concept within clear limits. The result was a masterpiece — not a chaotic pile of competing sketches.
Three Ways to Put Structure Behind Ideas
To move from scattered brainstorming to focused creativity, three techniques are worth adopting.
1. Practice Controlled Curiosity
Endless scrolling and random fact-collecting feel productive, but passively absorbing disconnected information doesn’t make you more creative. Real creativity is driven by purposeful curiosity — the drive to answer a specific question or solve a defined problem. When you explore with intention, information becomes structured insight the brain can actually use.
In a recent UX research project, I had to review over 100 research papers under a tight deadline. The risk of being overwhelmed was real. Instead of trying to synthesize everything at once, I stopped and defined three core objectives: extract three to five key themes for internal teams, build a research plan around those themes, and inform a series of testable screens for the design team. With a clear purpose, curiosity became a compass rather than a firehose.
2. Impose Constraints and Make a Plan
Limiting the number of ideas is more productive than generating fifty. Dr. Susan Weinschenk puts it plainly: “Some people think that having constraints means they can’t be creative. The research shows that people are more creative when there are constraints.” Constraint isn’t a creativity killer — it’s a focusing tool.
Two practical ways to apply this in a team setting:
- Use “how might we” (HMW) statements in meetings to narrow the discussion while still leaving room for varied answers. For example: “How might we condense this 15-step workflow without omitting essential information?”
- Split the team to test solutions in parallel. If customer feedback shows dissatisfaction with call-center interactions, assign one group to draft two alternate greeting scripts for an A/B test, and a second group to identify two script steps to remove for a trial run measuring time-on-call and satisfaction.
Constraint doesn’t have to mean restriction. It can also mean restraint — the discipline to focus on two targeted metrics rather than reconfiguring an entire system with a sprawling list of ideas.
3. Look Beyond Your Own Domain
Pairing constraints with cross-domain inspiration is a powerful combination. The Wright brothers didn’t perfect flight by studying birds, as Otto Lilienthal had done — an approach that proved fatal when he couldn’t steer out of a nosedive. Instead, they applied their knowledge of bicycle balance to design a steering mechanism for pilots. Their breakthrough came from looking outside the “flight domain.”
Designers can take the same approach by stepping away from pixels and keyboards occasionally. Paint with oils, write by hand, build something physical. A recent example from my own work: struggling to organize a mountain of source material and flowcharts, I took a walk. Seeing barren tree branches gave me the answer — flowcharts branch, too. The shift in perspective unlocked a cleaner, more intuitive structure for the entire project, not just the charts.
This technique complements, rather than contradicts, the idea of constraints. Instead of listing ten random ideas on a whiteboard, focus on a few strong solutions — and examine those few from diverse angles. That’s where controlled curiosity, disciplined constraints, and cross-domain exploration converge into genuine creative output.
Working With a Handful of Ideas
Inspiration is only one part of the process. Without a way to channel it, creativity can quickly turn into decision paralysis. The goal is not to gather as many ideas as possible, but to move forward with a focused set of options and apply practical techniques to refine them.
With that in mind, three strategies can help structure creative work: controlled curiosity, imposed constraints, and looking beyond your immediate field.
Controlled Curiosity
High volumes of information can be a trap. Whether generated by brainstorming or endless scrolling, absorbing content without a clear purpose or deeper context does not actually improve creativity. The fix is to convert open-ended curiosity into focused exploration with a defined goal. Purposeful exploration lets you examine, think, and develop solutions without drowning in excess input.
Imposed Constraints
Long lists of ideas may appear creative, but they tend to distract rather than energize. The better route is to deliberately restrict the number of options at play. This kind of structure sharpens the creative process by pushing idea generation toward a few carefully selected themes, making it easier to evaluate and compare them effectively.
Beyond the Immediate Domain
Otto Lilienthal’s fatal glider crash is a classic example of the risk that comes from viewing a problem through only one lens. His work examined flight strictly from the perspective of his own field and overlooked solutions that other domains might have suggested. The counterweight is to work on a single issue while drawing perspectives from multiple areas, for instance considering a problem in both two- and three-dimensional design and consulting how nature handles it.
