From Pre-Black Friday Fire Drill to Watching Sales Tick Up

A global sportswear retailer, listed on the NYSE with roughly $6 billion in 2024 revenue, spent the run-up to its biggest sales weekend of the year in a full platform migration. The company, which employs about 16,000 people, had been running its storefront on Salesforce Commerce Cloud. Where the Monolith Broke Down

The existing Salesforce Commerce Cloud setup created a production bottleneck for a business generating 41% of its direct-to-consumer revenue online. The issues cut across performance, architecture, and staffing:

  • Poor page performance: Personalization on the site relied on large hero images that loaded twice—once as a default and again after client-side logic swapped in a personalized version. That double-loading degraded Largest Contentful Paint (LCP).
  • Scalability limits: Black Friday traffic peaked at 125,000 visitors per hour, and the infrastructure couldn't keep up. Heavy redirects and insufficient capacity caused slowdowns and downtime that cut into sales.
  • Organizational drag: Ownership of performance-related components was split across teams, making coordinated fixes slow and complicated.
  • Architectural rigidity: The platform's monolithic design blocked adoption of modern, headless tooling. Rapid iteration was difficult, and the specialized developer expertise required carried a premium hiring cost.

The combined pressure of slow pages, capacity ceilings, and slow release cycles made the case for a different approach to frontend delivery.

Migrating Before the Holiday Rush

Vercel provided the frontend architecture, caching, and compute layer for a headless setup. Vercel Functions and Middleware handled personalization across millions of visitors and multiple domains. Since Vercel maintains Next.js, which became the core of the new storefront, the retailer had direct access to implementation expertise.

The original plan called for a five-month homepage migration. But during A/B testing against the old Commerce Cloud storefront, the new setup won early and decisively. The team compressed the timeline and moved Product Detail Pages (PDPs) and Product Listing Pages (PLPs) over as well, completing the full migration within two months—just ahead of Black Friday.

Performance and Stability Gains

The headline numbers from the migration:

  • 10x faster in load testing compared to Salesforce Commerce Cloud alone.
  • 500ms reduction in Time to First Byte (TTFB).
  • 2% overall conversion lift, with a 5x increase in conversion rate at peak demand.
